How Much Revenue Do Missed Calls Cost an HVAC Company?

By Darrin DowOctober 21, 20267 min read

Missed calls can cost an HVAC shop tens of thousands a year. Run the numbers with our free calculator.

Picture a shop like this one. It is 112 degrees in the Phoenix area in July. Three techs are up on roofs, elbows deep in condenser coils, and the dispatch phone is sitting on the counter. It rings. Then it rings again. Nobody picks up. The homeowner on the other end has a dead AC, two kids, and a living room that is getting hotter by the minute. They hang up and call the next company on the list. That company answers.

This is a composite, not a real customer. But if you have run an HVAC shop through a summer, you have lived some version of it. The call you missed did not just cost you a $150 service call. It may have cost you an $8,000 system replacement, and the neighbor who was going to call you next.

The Short Answer

How much a missed call costs depends on three things: how many calls come in, how many go unanswered, and what each job is worth to you. But the math can be sobering. The calculator below lets you run your own numbers using an example we walk through step by step.

What the Data Says

Here is what the research actually shows. Each fact comes from a named source, with a plain note on what it means.

About 27% of calls to home service businesses go unanswered (Invoca platform data, 2024). This covers home services generally, not only HVAC, but it gives a baseline for how often a ringing phone just rings out.

Invoca's July 2026 benchmark report found 52% of callers to home service businesses spoke with a person, which means about 48% did not. About half of callers did not speak with a person.

Invoca estimated about $1,200 in foregone revenue per missed call for home service businesses. It is an industry estimate, not an HVAC-specific figure, but it shows the scale of what a single missed call can represent.

Fewer than 3% of callers sent to voicemail actually left a message (Invoca platform data, 2024). The other 97% leave no message at all, so you never find out who they were or what they needed.

Why "Just Leave a Voicemail" Doesn't Work

You have probably said it. "If it's important, they'll leave a message." The data says otherwise.

In a CallRail survey of 1,000 US consumers (2025), 42% said they would leave a voicemail. That sounds okay until you remember the Invoca finding that fewer than 3% actually do. What people say they will do and what they do are different things. The same survey found 21% would immediately call another business, and 78% said they had abandoned a business after an unanswered call. These are stated intentions from a vendor survey, not observed behavior, but the gap between intent and action is the whole story.

There is also the voicemail box that has been full since 2019. We have all met that guy.

The point is not that callers are impatient. It is that when your phone rings out, the caller has a problem right now, and the next name on the list is one tap away on their phone.

This is an estimate based on your inputs. Most shops don’t know their real numbers. Our free audit finds them.

Here is a worked example with the defaults loaded above: 30 calls per week, 27% unanswered, 15% of those are real replacement or install opportunities, a 30% close rate, a $10,000 average install, and 10% recovered by calling back. That works out to about $170,600 a year in revenue you never saw. Present it as an illustration, not a prediction. Your real numbers depend on your call volume, your job mix, and how fast you actually call people back.

Where Calls Actually Get Missed

Calls do not get missed because nobody cares. They get missed because the timing is bad.

Techs on a job. When everyone is on a roof or under a house, the office phone rings to an empty room.

Lunch. The noon hour is real. People eat.

Evenings and weekends. ServiceTitan's State of the Trades report (June 2026, using 2025 customer data) found that 9.8% to 14.1% of residential HVAC inbound calls arrive outside business hours, defined as weekday 8 a.m. to 5 p.m. That is a real, sourced range. You may have seen a figure that 62% of HVAC calls come after hours. That number has no credible source we could find, so we don't use it.

Peak heat waves and cold snaps. When the temperature spikes, call volume spikes with it, and the shop that was barely keeping up suddenly cannot keep up at all.

Four Fixes, From Simplest to Most Automated

1. Missed-call text back within seconds. When a call goes unanswered, the caller gets an automatic text acknowledging the call and setting expectations. It doesn't book anything, but it tells the caller you saw them. Some customers prefer a human, and the right setup hands off to a person when needed.

2. Voicemail transcription and a callback rule. Transcribe voicemails automatically and create a callback task the moment a message lands. This closes the gap on the 3% who do leave a message, but it does nothing for the 97% who don't.

3. After-hours routing. Send evening and weekend calls to an on-call person or a dedicated after-hours line. It keeps the shop reachable without asking someone to sleep next to the phone.

4. AI call answering and booking. Nex, the Nex-Trends AI agent, answers and texts back 24/7, qualifies the problem (emergency, repair, tune-up, or replacement), books the visit, and hands off to a person when needed. It doesn't replace your team. It catches the calls your team can't get to.

A ServiceForge and OnePoll survey (6,000 adults) found about a third of callers say they would hang up on an AI bot, and 85% prefer a human for local service businesses. ServiceForge sells live answering, so they have a stake in that result. The honest takeaway: some customers want a human. The right system gives them one when it matters.

HVAC Missed-Call Questions

How many calls does a typical HVAC company miss?

Invoca platform data (2024) found about 27% of calls to home service businesses go unanswered. That is a home services average, not HVAC only.

Do customers really call a competitor if I don't answer?

Yes, and faster than you might think. A CallRail survey (2025) found 21% of consumers would immediately call another business after a missed call, and 78% said they had abandoned a business after an unanswered call. Those are stated intentions from a vendor survey, so treat them as a signal, not a measurement.

Is an answering service better than AI?

It depends. A human answering service feels warmer but has gaps of its own: breaks, shift changes, and people who don't know your business. AI answers instantly, never takes lunch, and hands off to your team when a person is needed. Some customers prefer a human. The best setups combine both.

How quickly should I return a missed call?

As fast as you can. A Harvard Business Review study (Oldroyd, McElheran and Elkington, 2011, 2,241 companies) found only 37% of companies responded to web leads within an hour. It concerns web leads, not phone calls, but it is a signal about response speed. The caller who couldn't reach you is already working down their list.
